Practice

Whose contribution would materially advance the work now?

We are not optimizing for maximum autonomy. Humans and agents contribute different things as they become useful. A return might be an implementation. It might equally be a question, an observation, an alternative, a prototype, or a request for another perspective.

A question can be good work.

What continues when a thread ends?

Pali first existed so that one agent could remember enough to keep building. The Office answered differently: continuity without one agent remembering everything.

CoS

Holds the Owner-facing relationship: intent, direction, choices, commitments, follow-through.

Pali

Holds institutional coherence and learning: what choices mean, patterns across time, what deserves to carry forward.

Coordinator

Holds operational state and movement: dependencies, readiness, routing the right contribution to the work.

Owner

Relationship, judgment, lived context, intent, accountability. Part of the architecture, not a dependency to be engineered away.

Not characters. Not simulated employees. Often the same model family. The stable frame is what differs, and it changes what gets noticed. Asked how their own roles should evolve, the three disagreed. Usefully. The exchange is in Notes.
